Diagnostic before
prescriptive.

No framework arrives in the room before the situation is understood. Four stages. Each one earns the next. Most engagements deliver their most important insight in session two or three. That insight is rarely what the client expected.

Diagnose

The forensic read. Not the version you have been managing. The real one. Sometimes the named problem isn't the problem at all. First two sessions.

Reframe

Once the situation is seen accurately, the work becomes specific. Most clients receive an unexpected reframe. Strategy problem revealed as identity problem; team problem revealed as decision-making problem.

Build

Specific, accountable commitments between sessions. Sessions are where we work out what to do. The change happens in the boardroom, the operating committee, the conversation with the team.

Embed

Final sessions consolidate the shift. The leader leaves with a different operating system, not a list of tactics. Behavioural change without identity work doesn't last.
